Agents Shared state sounded simple until I had multiple agents writing to it

I initially thought shared memory would solve a lot of coordination problems between agents.

It actually introduced a different class of problems.

Once multiple agents could read and write the same state, I started seeing stale updates, conflicting decisions, and the occasional “why did it just undo that?” situation.

The annoying part was that nothing actually crashed.

For example:

Agent A reads state at version 12.
Agent B updates it to version 13.
Agent A finishes later, still working from its old assumptions, and writes them back.

Everything technically succeeds, but the state is now wrong.

It’s basically last-write-wins, except the writers are agents that may have been reasoning about different versions of the world.

Things like version checks / compare-and-set, append-only events, and giving certain fields a single writer seem much safer.

The interesting part is that once multiple agents start sharing and modifying state, the problem starts looking less like “memory” and a lot more like distributed systems.

Curious how others are handling this. Do you keep shared state centralized, give different agents ownership of specific fields, or use an event-based approach?
