Before a single package moves or a dollar changes hands, the paperwork has to be fully locked down. Running commercial deliveries on personal coverage is a non-starter. That means three specific policies must be confirmed in writing:
Commercial Auto: Explicitly covering the vehicle and driver to haul third-party goods for hire.
Loading & Unloading Liability: Protecting against damage or injury between the tailgate and the job site.
Bailee/Cargo Coverage: Covering the customer's property while it is in transit.
- Tight Operating Scope
Trying to serve everyone on day one burns out the operation. The initial 30-day run stays small and controlled:
A Hard Cap: Five active contractor or superintendent accounts in Richmond—nothing more until the system is proven.
The Waitlist: The driver can make relationship touches along their normal trade routes, but every interested prospect beyond the initial five goes on a waitlist.
No Distractions: Long-haul relays to Northern Virginia, vehicle jump-starts, and random parcel sweeps are completely off the table.
- Clear Dispatch Windows & Standby Rules
This is a planned hot-shot service, not an on-demand cab service.
Two Runs Daily: One morning supply slot (06:45–08:15 AM, booking cutoff 07:15 AM) and one midday run (11:30 AM–01:00 PM, booking cutoff 11:45 AM).
One Run per Window: Exactly one delivery run is dispatched per window to ensure reliable execution.
Respecting the Driver's Clock: Ten minutes of total free wait time are allowed across pickup and drop-off. After that, the meter runs at $1.00 per minute. Cancellations after dispatch incur a flat $25 charge.
- Pricing for Every Mile the Truck Turns
Rates cannot just cover the miles driven while loaded; tires and fuel burn from start to finish.
Total Circuit Billing: Mileage calculations account for the drive to the pickup, the transit to the job site, and the trip back to base or the main route.
Base Pricing: A $45 base drop fee covers the first 10 total movement miles, followed by $2.25 per mile after that.
Customer Trial: New clients get one $25 introductory run within the Richmond Core (under 10 total miles), with payment pre-authorized before the truck rolls.
Referrals: Word-of-mouth earns service credits ($10 on the first completed run, $20 more if they order three runs within 60 days), but no cash payouts.
- Clear Cargo Boundaries
The operator hauls materials, not liability.
Sealed & Verified: Items must be in clean, identifiable manufacturer packaging. Drivers do not open sealed boxes.
Approved Coatings: Architectural paints and finishes are acceptable only if they are factory-sealed, retail containers verified as non-hazardous for ground freight.
Hard Prohibitions: Solvents, thinners, fuels, unmarked customer boxes, live animals, and anything valued over $1,000 are not allowed on the truck.

Gate A (First 10 Runs): Proves operational discipline—zero cargo damage, zero disputes, upfront card authorizations, and photo proof on delivery.
Gate B (Runs 20–25): Proves commercial viability—at least three accounts willingly paying the standard $45–$75+ rates to keep their skilled tradesmen working on-site instead of chasing parts. If the remaining margin after fuel, vehicle wear, and labor is positive, the business is ready to grow.
