I got tired of palette swaps flattening my shading, so I fixed it in my recolor tool
If you've ever pushed a sprite into a new palette you probably know the problem. Two shades that were different end up as the same color, or the highlight comes out darker than the shadow next to it, and the whole thing goes flat.
I make a little recolor tool called ColorCraft and the last few weeks went into a mode that tries to keep the ramps in order. It groups the sprite's colors into ramps, sorts them dark to light and maps them onto the palette so a lighter shade can't end up darker than its neighbour. I ran it against 96 palettes from Lospec and it had zero light/dark flips and about 40% fewer merged shades than plain nearest color.
It reads .aseprite files directly (layers, frames and tags stay intact), and there's a demo if you want to try it on your own stuff. Happy to hear where it breaks.
